Perishable Performance | Multi-Unit Execution | Change Management
Freshness is more than a quality metric.
35% of consumers report switching stores because they were dissatisfied with fresh-food quality.
Freshness plays a critical role in guest trust and loyalty. When fresh execution slips, the impact can show up in more than waste. It can contribute to slower sales, inconsistent availability, reduced customer confidence, and missed opportunities across the basket.
Improving freshness requires understanding the entire operating system behind it:
Ordering → Inventory → Receiving → Storage → Rotation → Merchandising → Markdown & Removal → Waste → Accountability
Better freshness can protect both the customer relationship and the bottom line.
Operational problems rarely stay in one lane.
Slow fresh sales may look like a merchandising problem. Excess waste may look like an ordering problem. Poor availability may look like an inventory problem.
But underneath them may be inconsistent routines, inaccurate data, weak accountability, poor process adoption, or an operating system that simply is not working the way it was designed.
- Fresh sales are slowing
- Waste or shrink is increasing
- Availability is inconsistent
- Inventory data cannot be trusted
- Stores are not consistently following established processes
- Performance varies significantly between locations
The goal is not to chase symptoms. It's to understand what is driving them.

Improving freshness by changing the system underneath it.
Challenge: Improve freshness and product availability across a multi-unit food business.
Approach: Strengthened culling, dating, inventory-audit, merchandising, and follow-up routines while educating store leaders on the behaviors driving performance.
- Results:
- Fresh and full execution improved 7% year over year
- Fresh availability performance improved 121 basis points
- Performance finished 70 basis points better than the region
- System-led audit completion improved from 83% to 95%
The improvement did not come from chasing a single metric. It came from strengthening the routines that produced the metric.
Turning enterprise change into store-level execution.
During a major food-distribution transformation, Samantha supported three districts through the transition from a third-party wholesaler to a regional Food Distribution Center. The new model allowed product to be picked and loaded in the morning and delivered later that day instead of remaining in transit for extended periods, creating a significant freshness benefit. Samantha helped stores translate the change into new scheduling, receiving, sorting, and operating routines while helping leaders understand why the change mattered to their teams and guests.
Later, one of her districts piloted a technology-enabled Sort and Stock process designed to determine whether incoming product should go directly to the sales floor or to backstock based on current shelf capacity. The process reduced unnecessary product touches and footsteps and was ultimately expanded more broadly across the company. Samantha supported training and rollout beyond the pilot.
Change works when strategy becomes executable at store level.
